Challenge A team was managing $8MM in ARR with each member having completely inconsistent approaches. Each team member had developed their own processes, causing client confusion and unpredictable results. There were no shared best practices, no standard metrics, and renewals were surprises rather than predictable events. Team morale was at an all-time low—people felt isolated, unsupported, and were actively interviewing elsewhere. The lack of structure meant everyone was constantly reinventing the wheel and working late to compensate for inefficiencies.

Approach I built comprehensive frameworks that provided structure while allowing flexibility for client needs. Created detailed playbooks for every customer touchpoint from onboarding through renewal. Established role-specific job architecture so everyone understood their responsibilities and career path. Implemented weekly team deal reviews where we shared challenges and solutions. Set up clear success metrics that aligned individual performance with team goals. Most importantly, I instituted "no meeting Fridays" and proper coverage models so people could actually take time off.

Outcome

  • Team turnover dropped from 33% to zero over 12 months
